A client company contacted me regarding one of their managers, who had been reported as being too emotional and unprofessional. We agreed to discuss the matter, and I initially met with the manager and his supervisor to share our respective perspectives. During the conversation, it became clear that they perceived emotionality and professionalism as contradictory. Even the manager, who was clearly very emotional, said he wanted to ‘get rid of his emotions at work’.

A Typical Paradox

Many companies still assume that leaders should not be emotional but rather stay rational. ‘Be objective; don’t listen to your gut feeling when making decisions’ is often associated with this leadership norm. Of course, leaders who display their emotions without restraint may scare people and will very likely face resistance. However, hiding emotions will create irritation and an unauthentic presence. It’s not an either/or situation; it’s about integrating both dimensions into a consistent expression.

Embracing Emotionality

The first step was to work with my client on his emotional state, exploring his personal history, triggers and current working relationships. Gradually, he came to understand that he is not helplessly at the mercy of his emotions. Doing some body exercises helped him to become more aware of situations that trigger strong negative emotions. This enabled him to deal with his emotions more proactively and regulate himself better.

Embodying Professionalism

In a parallel process, we explored his views on professionalism.

  • Which qualities express professionalism?
  • How does he want to be perceived by others?
  • Which sentences/words exemplify his idea of professionalism?
  • How does he speak (tone of voice and speed) and breathe?
  • Which gestures and body postures are typical of him?

Step by step, we explored and embodied his professional manner, and it was amazing to see him embody these new aspects more and more with each meeting.
