Think about the collective performance of your senior leadership team. Ask yourself the question: “If I could measure exactly what makes my executive team perform—what would it look like?”

Most leaders pause when they hear that question. Because fragmented leadership teams don’t just underperform—they delay critical decisions, create political silos, and send confusion through the entire organization. The cost is staggering. Yet most teams perform the rituals of teamwork—offsites, workshops, 360 feedback—without building the behavioral patterns that actually predict performance.

Here’s what the science shows: six empirically validated success factors consistently distinguish high-performing senior teams from mediocre ones.

The Structural Enablers

Shared Direction

High-performing teams don’t just share a strategy document. They share a felt sense of where they’re going and why it matters. Team members can independently name your top priorities—and the answers align. Decisions get made without constant CEO involvement.

Behavioral Integration

This is the quality that separates teams performing together from those performing in parallel. Information flows proactively. Decisions are made collectively. Team members actively support each other across functions, not just defend their silos. Research consistently shows this is one of the strongest predictors of executive team effectiveness.

Accountability & Structure

In most teams, accountability lives in one-on-ones with the leader. In high-performing teams, it lives in the team itself. Roles are crystal clear. Peer accountability functions naturally. Commitments are explicit and actually lived.

The Relational Enablers

Psychological Safety

Teams at the top are often the least psychologically safe environments in an organization. Yet research is unequivocal: psychological safety is the strongest predictor of team learning and performance.

You know it’s working when: mistakes are openly admitted; people challenge the CEO—and their challenge is welcomed; team members ask basic questions without embarrassment.

Productive Conflict

The best teams don’t avoid disagreement—they make it productive. They debate intensely and separate idea from person. Controversial topics surface in the room, not in hallway conversations. People actually change their minds when they hear better arguments.

CEO Leadership & Tone Setting

The leader is the climate. When they model vulnerability, invite real challenge, and prioritize relationships over just output—the entire team shifts. In senior teams, the CEO’s behavior is often the single most powerful determinant of team quality.

From Knowing to Living

Here’s what I’ve learned working with executive teams: identifying these factors is diagnostic. Building them into your culture is transformative.

Most teams know what works. The gap is in practice. It lives in asking hard questions: Where are we kidding ourselves? What conversations aren’t happening? What would need to shift for these factors to come alive?

High-performing teams examine these factors together continuously, assess where they’re truly operating, and deliberately build the practices that make them real. This requires sustained focus—typically 3-6 months of honest reflection and behavioral change. But the payoff is a leadership team that moves as one, makes faster decisions, and sets the tone for organizational performance.
